A surprising thing is that I actually find it mediocre (unlike S2), and I definitely do not like the characters very well. Most characters suffer too much of a trope (and in the case of Megumi, either too dull or too horrifying).
If I was forced to choose, it would be Michiru > Eriri > Megumi > Utaha.
imo he should try to continue with another 4-5 vols in which he can make the ending he wants.
Saekano S1:
but that was the very core of Katou as a character: the boring, unnoticeable girl who's supposed to be seen as dull.
Eriri gets the director's love and main attention that's why the episodes where it's her arc are usually good. (This "love of the creator" part matters a lot, after all. See Rem for most recent example.) So unless you're a total tsundere hater, she'll usually be on the upper half of the anime viewers' girls rank.
But Michiru at the top of your list is no surprise considering the you I know lol.
Season 2 goes deeper into the drama in each character's own story because it's free from the job of introducing you to them.
And these girls are all full of the most mainstream of archetypes, and Season 1 had to make sure you know them well before getting to it, so...
